Scale without breaking — legal, cash and platform risk

Growth is not more traffic. It is a system that can take more without falling apart.

The pain this fixes

Sales grow, stress grows faster. You are one platform ban, one chargeback wave or one tax bill away from losing the business.

What you leave with

A weekly money dashboard, a scale decision rule, a legal/tax checklist and a platform-risk plan.

Fix the leak before you pour in more water

More traffic on a broken funnel accelerates losses. Scale only when the unit economics work, delivery is reliable and support can absorb more customers.

  • Contribution margin is positive after refunds and fees.
  • Delivery is on time without the owner doing every order.
  • Support response time is within the promise at current volume.
  • The offer converts consistently from at least one repeatable channel.
  • Cash can fund the next batch of inventory or ads before the money arrives.

The weekly money dashboard

A dashboard is not a wall of charts. It is the smallest set of numbers that tells you what to do next Monday. Review the same numbers every week so trends are visible.

  • Cash in bank and cash coming in the next 30 days.
  • Revenue, gross margin and contribution.
  • Acquisition spend, CAC and payback.
  • Refunds, chargebacks and delivery failures.
  • Pipeline: conversations, proposals and recurring revenue.
  • Owner hours and the task only you can do — the real bottleneck.

Legal, tax and consumer promises

This is not legal advice. Rules depend on your country, entity, product and buyer. What you can do is keep clean records and ask a local professional before a problem becomes expensive.

  • Business registration, permits and insurance appropriate to your activity.
  • Contracts for services, affiliates and suppliers; IP ownership in writing.
  • Privacy policy and data handling that match what you actually collect.
  • Consumer rights: cancellation, refunds, delivery promises and advertising claims.
  • Tax registration and invoices; keep receipts and reconcile monthly.
  • Advertising disclosure for affiliates and sponsored content.

Own the audience and reduce platform dependence

Platforms can change the rules, raise prices or close an account with little warning. A business that exists only inside one marketplace is renting its future.

  • Build an email list you can export.
  • Keep backups of content, product files and customer records.
  • Use at least two acquisition channels; one can be paid, one owned.
  • Avoid a single supplier or a single payment provider for critical revenue.
  • Document processes so a hire can take over without guessing.
  • Keep a cash buffer for holds, refunds and slow months.

Use these words

Weekly review questions

1) What made money this week, by channel? 2) What lost money, and why? 3) Which promise did we break? 4) What is the one bottleneck only I can remove? 5) What will I stop doing next week?

Before you spend more on ads

Current contribution per sale: [x]. CAC: [y]. Refund rate: [z]. Delivery on-time: [a]. If contribution after CAC is negative, more spend increases the loss. Fix price, cost, conversion or refunds first.

Checklist

  • Weekly dashboard with cash, margin, CAC and refunds.
  • A written scale rule: what must be true before more spend.
  • Legal/tax professional consulted for your jurisdiction.
  • Contracts and policies current.
  • Email list, backups and a second channel in place.

Mistakes that cost money

  • Hiring or spending on ads before the process is repeatable.
  • Ignoring refunds and chargebacks until the provider freezes payouts.
  • Treating a platform account as an owned asset.
  • Mixing personal and business money.
  • Growing revenue while contribution margin shrinks.

Numbers to watch

Contribution margin

revenue − variable costs, including refunds and fees

CAC payback

CAC ÷ monthly contribution per customer

Cash runway

cash ÷ average monthly net burn

Owner dependency

tasks only the owner can do ÷ all critical tasks
